Another pattern I’ve seen:

Work that exists to support execution slowly turns into work that exists to support optics.

Information gets filtered.
Updates get curated.
The goal shifts from “what’s actually happening?” to “how does this look?”

And over time, that creates a disconnect:

  • the people closest to the work have the clearest view
  • the people making decisions are working from summaries of summaries

At that point, teams aren’t just doing the work—they’re also managing how the work is presented.

And that has a cost:

  • signals get lost or softened
  • risks aren’t always surfaced clearly
  • decisions are made without full context

Healthy environments don’t require that layer.

They create space for clear, direct visibility into what’s happening—good or bad—so decisions can be made based on reality, not interpretation.

Execution improves when information flows cleanly.
